Three Contradictory Signals

When companies introduce AI tools, they often see three signals at the same time — and they point in opposite directions:

This is the "productivity paradox" Solow described in the 1980s: "You can see the computer age everywhere but in the productivity statistics." Swap "computer" for "AI" and the sentence still holds.


Pain Point 1: The Scissors Gap Between Individual and Organizational Efficiency

AI pushes individual output onto an exponential curve. Organizational throughput moves on a much flatter one. The gap between them keeps widening — that's the productivity paradox zone.

Every car is speeding up, but the road is still congested.

Someone uses AI to compress a two-hour proposal into twenty minutes — then waits three days for approval, a week for scheduling, and several more days for cross-team alignment. The hundred minutes AI saved were silently absorbed by the handoffs that followed.

Organizational speed is not determined by the fastest individual. It's determined by the slowest coordination point. The time saved seeps into the sand.


Pain Point 2: AI Running on Industrial-Era Collaboration Models

The core tension: Industrial-age specialization × AI-era development pace = systemic friction.

The ceiling of AI capability is set by the floor of information infrastructure.


Pain Point 4: Three Broken Parts in the Coordination Infrastructure

Think of the organization's coordination mechanisms as "infrastructure" and AI as the application running on top. A powerful app on broken infrastructure still produces garbage.

① The Information Bus Has Low Bandwidth

Departments sync through meetings and email. An AI-generated analysis still travels through the same low-bandwidth reporting chain, losing fidelity at every layer.

② The Scheduler Is Wrong

Who does what, and in what priority — that logic hasn't changed. AI increased each node's throughput, but the scheduler still routes tasks the old way. Like overclocking every CPU core but leaving the OS scheduler untouched — all tasks still pile up on the same core.

③ The Feedback Loop Is Broken

The organization doesn't know whether AI output ever becomes business results. No metrics. No closed loop. The system runs, but there's no monitoring — you can't tell whether it's producing value or just spinning.


Pain Point 5: Three Common Idle-Spin Patterns

Exploratory Idling: Employees with hammers looking for nails — not solving known problems, but exploring what AI can do. Tokens burn, but the output is "oh, it can do that too," not "this business problem is solved."

Self-Feeding Loops: Use AI to analyze data → find "insights" → need more data to validate → request more access → burn more tokens → generate more "insights." This loop runs itself, but it may never connect to actual business outcomes.

Consolation Production: AI helps produce things that look important but don't generate results — more polished reports, more detailed analyses, more comprehensive plans. Tokens consumed, "productivity" feeling achieved, but none of this was the bottleneck.


Pain Point 6: Three Traps in the "Humans Maintain Docs" Model

Low utilization Hours spent writing docs that nobody reads until something breaks.
Quality paradox The people who understand the system best have no time to write. The people with time don't understand it deeply enough.

Documentation quality depends on individual discipline, and consistency can't be automatically verified. This is the fundamental bottleneck of the human-maintained model.

Agents can't participate in unstructured verification processes — deep code review judgment, product acceptance, gradual rollout decisions. The "last mile" still runs through manual, serial human handoffs.


Pain Point 8: The Structural Lock-In of Large Organizations

Why do small teams see better results? Their coordination infrastructure is simple — three people can align by shouting across the room. AI output reaches decision points with near-zero loss.

Why is change so hard for large organizations? Coordination mechanisms are a map of power structures. One major rationale for middle management is "coordinating and relaying information." If you actually rebuild the information infrastructure, many of those roles lose their justification.

This creates a lock-in loop:

AI gets stronger → more work runs on old infrastructure → old infrastructure becomes harder to replace → efficiency ceiling stays put

Employees are confused: "I'm already so much faster — why can't I move things forward?"

Leadership is confused: "We've invested so much in AI — why can't we see results?"

Neither side is wrong. The problem is the glue layer in the middle.


A Blunt Diagnostic Test

If you turned off all AI tools tomorrow, what specific business impact would you feel?

  • The answer is vague → You're probably in idle-spin territory.
  • You can name something specific ("this process would slow down," "this decision would lack data") → AI is at least embedded in real workflows.

Not being able to answer specifically is itself a signal.


Path 1: Find the Constraint First, Then Layer In AI

Principle: Any improvement to a non-bottleneck is an illusion. (Theory of Constraints, TOC)

Most organizations do the opposite — they start where AI is easiest to apply. But the easy places are non-bottlenecks by definition. Bottlenecks are bottlenecks precisely because they're not purely technical problems and can't be solved by tools alone.

How to do it:

  1. Map the full chain from AI output to business result.
  2. Find the node with the highest latency (usually approval, alignment, or decision-making — not code production).
  3. Invest AI only at the constraint. Speeding up everything else just increases pile-up.

Path 2: Rebuild the Information Infrastructure (All-In-Code)

Unify scattered engineering knowledge under Git version control:

AI works in a single, unified context. No more information island gaps. Agents don't need to rebuild context when switching tasks.


Path 3: Treat Documentation as Code

Principle: Docs ≡ Code — if code can be generated, modified, and verified by Agents, so can documentation.

  • Modify an API implementation → Agent synchronously updates API docs
  • Refactor business logic → Agent synchronously updates architecture descriptions
  • Fix a bug → Agent automatically logs the change

Documentation is no longer a byproduct of code — it's a co-evolving engineering artifact, subject to version control, code review, and automated verification.


Path 4: Transform Flow Points, Not Just Production Points

The real opportunity isn't optimizing individual production. It's the handoff and flow layer:

Path 5: Build a Closed-Loop Metrics Chain

Current state: No monitoring — no way to tell if AI is producing value or spinning.

Separate two types of metrics:

  • AI activity metrics (token consumption, tool call count) — measure inputs
  • Business outcome metrics (delivery speed, defect rate, release frequency) — measure outputs

For each AI use case, define: "If this were turned off tomorrow, what would specifically slow down?" If you can't answer, it's not truly embedded. Build a traceability chain from AI output → process node → business result so idle-spinning becomes visible.


Path 6: Build a Self-Learning Iteration Mechanism

Don't treat AI as a static tool. Let it become a continuously evolving organism:

Traditional IAM assumes the principal is a human user. AI Agents require a redesign from the ground up:

  • Identity system: Agent registration, authentication, and association — who is responsible?
  • Permission boundaries: Execution scope, behavior auditing, security policies — what is it allowed to do?
  • Accountability chain: Ownership of Agent actions — who holds it?

This is not a local patch. It's a redesign of every link in the IAM chain.


Where to Start: A Five-Step Priority Order

Step 1 (Diagnose): Use the "turn off AI" test to find what's truly embedded vs. spinning
    ↓
Step 2 (Foundation): Rebuild information infrastructure — at minimum, make engineering knowledge unified and searchable
    ↓
Step 3 (Flow): Pick the most painful flow bottleneck and apply AI there specifically (e.g., automate CR)
    ↓
Step 4 (Measure): Build AI activity → process node → business result traceability so idle-spinning becomes visible
    ↓
Step 5 (Iterate): Use data to continuously improve — evolve AI from tool to organizational operating system

The Bottom Line

AI made doing things cheaper. It didn't make doing the right things cheaper.

The real competitive moat isn't which model you use. It's whether your organization can turn model output into action without loss.

Being early to adopt AI doesn't mean winning. Being early to rebuild the information flow pipeline, then layering in AI — that's where the real leverage is.
